I have a plan. A plan to have a crack at the Fred. For success I think I’m going to need a triple. So I have a few bits to play with.
The roadie has 20spd 105.
The tourer has 30spd 105. The tourer needs lower gears. It’s a 30/39/53 and that’s way too high for a fully loaded bike.
I also have a 20spd XT drive train and a 30spd XT drive train. So, can I use the triple off the tourer on the roadie. Then lob a triple xt on the tourer.
But are the shifters the same? Or do i need to fit the triple shifters to the roadie? Therefore I’d need to run a double on the tourer?

Whats the low end of the double? What cassette will it take?
Id also consider a recce, see how you go, then maybe condiser a downsize on the double rings if needed.

And as for what to do...

Groupset from tourer onto roadie. XT onto the tourer with bar end shifters.

Do it on a singlespeed and then try really hard not to mention it every time the subject came up.

On a more pragmatic note, could you just ride the FW on your tourer?

that's the FW solution for me. If OP is intending to "keep" all the swaps longer term then things may be different (but if the roady's going to stay as a double, the tourer can be solved (depending on what's actually wrong) in the longer term by either putting on the XT triple chainset or just new rings on the existing chainset or bigger cassette and a roadlink (maybe a longer cage too, depending what you have)

The problem with the tourer is it’s over geared and a road triple. I’ve changed the granny from a 30t to a 24t, but that goes 24/39/53 which feels a bit clunky. The reality is that it only really needs about 40t at the top end as it won’t really go any faster.

XT triple it is, then*. What's that 24/34/42 ?

* unless you want a new touring compact triple to keep the XT for a mountain bike

My tourer was originally a 30/39/50 (105 crank and shifters) and then became a 26/39/50 using a 26T chainring from Spa Cycles. I was tinkering in the garage today and it's now a 26/42 double - using a 42T middle ring from Spa and a chainguard. I left everything else alone, so 105 triple shifters and 105 front mech. I might try 24/39 later if I'm happy how it works as a double set up.
