I've googled, doesn't seem to be any obvious forum topics that cover indexing problems with the new xtr 12 speed.

I cannot seem to get the shifting perfect in all cogs. in the mid cassette (where the cogs turn black) I either have to suffer it catching and making that horrible sound or having to downshift twice and upshift once to get it to work. Other cogs are fine. Never had this on other bikes

Bike came with the setup and is probably about 150miles old

Normally indexing takes me a minute or so and its all good on my 10 speed setups.

Ideas?

I'll wager your mech hanger is bent. At the end of the day its just a rear mech, nowt special,if it's not right at some point itll be the hanger.

Hmmm I hope its not bent, unless it got damaged during delivery. Is there an easy way to see before I take it to a shop?

I had a similar problem on an XT 12 speed. Solved by changing to a boost chainsaw (55mm). Dont ask me why it solved the problem as I simply don't know.

I have had slightly bent hangers on 2 brand new bikes, from 2 different LBS, not mail order

Sram cassette or Shimano? If it's Sram, it possible won't ever work. Some people have managed to set it up like this, I haven't.

If it's a Shimano cassette, have you got the cable routed right? It should go like this, with the cable going to the spoke side of the clamping bolt, but it's easy to have it going the other way-

Just be aware that 12 speed shimano mechs are meant to be "bent"
I'd be checking the mech hanger and the cabling. Check all the outer cable ends are cut square underneath the ferrules and its routed correctly.

There’s a tiny difference in spacing apparently. Can make it really hard to set up.
I have it running absolutely fine with Sram AXS mech & shifter on XTR cassette though. I do wonder if that’s because it’s really easy to use the ‘micro adjust’ to set the position of the mech rather than relying on tweaking a barrel adjuster though.

Not really sure, some people seem to be having setup issues, but run a full XTR setup on an XX1 and X01 Eagle cassette and it’s been spot on for me.

Now running an X01 shifter as I prefer them to sram, but still the xtr RD & also shifts perfectly 🙂

It’s probably something as simple as a bent derailleur hanger. It’s really common. You can sometimes eyeball it from behind the bike.

Shimano 12-speed does need careful B-tension adjustment. There’s a painted mark at the top of the derailleur outer cage plate, on the inside. Adjust the B-tension screw till it lines up with the longest teeth on the biggest sprocket.

And yes, XTR derailleur cages are deliberately made ‘curved’. Weirdly.

I have the 12 speed slx on an nx cassette with sram chain, cheapskate I know, and it's mint. Set up took about 15 mins with a brew. I could have just been lucky, or perhaps the slx is just less picky. Odd that it's only a some?

Buy yourself a mech hanger alignment tool. All my bikes have been out a fair bit and there is no way you could eyeball it to the same accuracy now I've used the tool.

I have an slx12 and had a dints even vs cassette, it worked but.. fitted an slx cassette last week and the difference is huge.

On the setup, on the back of the mech arm, at the top is an engraved line that is apparently meant to horizontal when in the largest sprocket.

If you double shifting down then up it normally to do with to much friction in the cable system (kink/damage/dirty etc) or Bent hanger, as above.

But also check chain is fitted correctly, direction and length, new 12 speed have different way of calculating chain length.
And also as mentioned above b tension tension/distance.
